Two questions decide whether you're found: can machines see you, and do humans confirm you?

Every company sits somewhere on this map. One axis is Visibility — whether algorithms can read and cite you. The other is Trust — whether humans (and the reviews, mentions, and named people machines read) confirm you. Where you sit determines what to fix first.

The reality

Machines can’t reconstruct what you do; the market hasn’t heard of you. Every customer is hand-won.

The trap

Buying ads into a vacuum — paying to send strangers to a presence with nothing to verify.

First move

Foundation. One canonical entity, structured pages, a first proof floor before any spend on reach.

Move right along the Trust axis → the AlgoEgo State. Your visibility is already an asset; it starts compounding the moment conviction catches up.

The reality

You get found — then compared, and lost. The algorithm works; the proof surface doesn’t.

The trap

Buying more visibility to fix a trust problem. Every extra looker who bounces is paid-for evidence against you.

First move

Ego first. Reviews, named customers, third-party validation — light up what people find when they check.

Next stop on the map: pick the layer you can move fastest — usually Trust first if you have real customers, Visibility first if you have real structure.

The reality

Customers love you; algorithms can’t cite you. Growth capped at word-of-mouth while AI names competitors.

The trap

Believing product quality is a distribution strategy. Unstructured excellence is unciteable excellence.

First move

Algo first. Structure the trust you’ve earned — schema, entities, answer content machines can read.

Move up along the Visibility axis → the AlgoEgo State. You’ve done the hard part already; this is distribution, not reinvention.

There’s no higher square — the work here is defending the position and widening the moat before someone else occupies the answer.

How I read the score — and how I'd move you to the AlgoEgo State.

The diagnostic isn’t the work; it’s the map. Here’s how the number is built, and the sequence I use to move a company from wherever it lands to high-visibility, high-trust — in the order that actually holds.

How the score is built

Two axes

Visibility (ALGO) and Trust (EGO), each scored out of 25.

Five signals each

Visibility: the naked-AI test, category vs. brand search, machine-readability, answer content, measurement. Trust: proof surface, brand demand, third-party validation, named people, story coherence.

The threshold

16 of 25 is the line between Low and High on each axis. The two verdicts combine into one of four zones.

What it is not

Not a ranking audit. It measures whether you’re citeable and believable — the two things AI answers actually reward.

Diagnose · both axes

Locate you honestly, on live engines

I run the actual queries — ChatGPT, Gemini, AI Overviews — and read what they say about you today, alongside your real search and review data. No simulated output. The point is to place you on the map with evidence, not to confirm a hunch.

Sequence · the weaker axis first

Fix the layer that's actually bleeding

The map dictates order. Leaky Funnel? Trust first — more visibility only spends money faster. Best-Kept Secret? Visibility first — structure the reputation you’ve earned. Cold Start? Foundation before either. Doing these out of order is the most common and most expensive mistake.

Make you citeable and believable, together

Entity clarity and schema so machines can name you; an answer library so you’re the source, not a claimant; a live proof surface so humans confirm what the machine relays. Visibility and Trust rise together — that’s what moves the marker into the AlgoEgo State rather than along one edge.

Monitor the answers and widen the moat

Once you’re named and confirmed, the job shifts to defense: systematic citation monitoring (misdescription is the new outage), expansion into adjacent questions, and a codified playbook so the position survives team changes.
